Here’s a typical (albeit tragic) example, from a case study published by the Harvard School of Business:

“The leadership development staff of a large pharmaceutical company worked with a well-known business school to create a five-day residential program on “becoming a senior leader” for their top 400 managers (just below the executive ranks).

Over the course of two years, the company ran the program four times, with twenty-five managers attending each session. Each of the programs included visits from the CEO and other executives to talk about the company’s strategy; case studies of other companies taught by world-class business school professors; and time for the participants to network and get to know each other. 

Postsession feedback was extremely positive, with participants saying that they enjoyed the program and “learned a great deal.”

However, six months later none of the participants could say that their business or function was any better off as a result of the program; and few could cite anything that they were personally doing differently. 

Based on this assessment combined with the multimillion dollar cost of the program and a budget squeeze, the program was cancelled and most of the leadership development staff was let go.”

Unfortunately, this example is not unusual.

How Can This Possibly Happen?

How could this type of failure occur? After all, it’s well-documented that companies investing in leadership development enjoy significant business advantages.

Here are the facts about ROI on leadership development:

  • 218% higher income per employee (Source: American Society for Training & Development)
  • 24% increase in profit margins (Source: American Society for Training & Development)
  • 6% higher shareholder return (Source: American Society for Training & Development)
  • 32% improvement in employee retention (Source: Society for Human Resource Management)

Successful companies know that training pays.  Organizations like GE, Honeywell and Siemens invest heavily in leadership development – it forms a critical component of their business strategy.

There must be some explanation.

I decided to dig further into the literature to uncover the truth, and was shocked to discover some facts that nobody wants you to hear…

The Great Training Robbery

Leadership training is big business.

Collectively, we’re spending at least $60 billion annually on employee development in the US alone (Source: Bersin Corporate Learning Factbook 2013).

Yet very little of this investment translates into results.

As little as 10-35% of learning gained in leadership development programs is actually applied on the job (Sources: Fitzpatrick; Saks & Belcourt).

In one well-quoted study published in the American Society for Training and Development Journal, training participants lost 87% of their new skills within one month.

In another study of 86,000 leadership training participants, the authors (M. Goldsmith et. al) asked the leaders attending the training programs if they intended to go back to their jobs and apply what they had learned.  Nearly 100% said yes.  A year later, the authors interviewed direct reports to confirm that these leaders had applied what they had learned.  30% said their bosses did absolutely nothing!

Unfortunately, what we see all over the world is the great training robbery, in which over $60 billion is wasted every year on ineffective training and development activities that don’t make a difference.”

I was dismayed by the amount of money being spent on training that didn’t lead to real changes in the workplace.

So I started to investigate why this was happening.  That’s when I made my most important discovery about training…..

Harvard: “3 Critical Elements Are Missing From Most Leadership Development Programs”

Why do leadership development efforts so often fail?

I turned to Harvard Business School for answers.

Harvard says there are three critical elements that are missing from most leadership development programs:

“We believe that three critical elements are missing from most leadership development programs:

  • Explicit and measurable correlation to the business strategy
  • Intense focus on the behavioural shifts required of leaders
  • Integrating learning into natural work processes

We embed these principles into all of our leadership development programs.”

Let’s take a closer look.

1. Explicit Correlation to Business Strategy

Effective leadership development programs build a “common and widespread understanding of the organization’s vision and culture”.

Leaders must understand how what they do on a daily basis contributes to this bigger picture – and be held accountable for results.

Training efforts must therefore be highly focused on the participant’s own specific business situation.

This contrasts with the less effective ‘case study’ method, where participants are somehow expected to connect what they’re learning to the challenges in their own lives.

2. Focus on Critical Behavioural Shifts Required of Leaders

Effective leadership development goes beyond skills training.

It encourages managers to master the critical mind shift required to become a leader, by helping them understand realities like power, influencing others, dealing with organizational politics, and building coalitions.

Research by Harvard Business School professor Linda A. Hill found that, in the absence of guidance, managers tend to focus on their individual ability to get things done—to accomplish tasks—rather than their broader role in making the team and organization more effective.

Yet most leadership development programs are still focused on developing new skills and knowledge, without enough emphasis on reframing how a leader should think.

Only after a manager learns to think strategically will s/he be able to act like a true leader.

3. Learning Integrated Into Work Processes

Effective training embeds learning with everyday work realities.

Leaders must be guided to master the right skills, and offered multiple opportunities for application.

“Learning isn’t a simple process whereby people move from incompetence to mastery in one easy step. Instead, learners go through multiple phases of action and reflection.  Complex skills simply cannot be learned without repeated application”.
